There’s a conversation that comes up constantly in the UK heat pump space, and it usually goes something like this: “I want to do something about my heating costs, but my house is a 1930s semi with average insulation, and I’ve heard heat pumps don’t work well in cold weather.” Fair enough, honestly. A full heat pump replacement is a tougher proposition for older homes with higher heat loss. But there’s a middle option that doesn’t get discussed nearly as often as it should: the hybrid heat pump.
A hybrid system keeps your existing boiler and adds an air source heat pump alongside it. On mild days, the heat pump handles all your heating at very high efficiency. On the coldest days of the year, when outdoor temperatures drop below around 0°C and heat pump efficiency falls, the boiler switches on automatically to make up the difference. The two systems work together rather than one replacing the other.
Why This Works Better for Older UK Homes
Here’s the thing about heat pumps and British housing stock: most of our homes weren’t built with low-temperature heating in mind. Modern heat pumps work best with large radiators or underfloor heating that can operate at 45°C or below. A Victorian terrace with 1970s radiators sized for a 70°C system is a different proposition.
Full heat pump retrofits in older homes sometimes require significant radiator upgrades to function efficiently, and that adds cost and disruption. A hybrid system sidesteps part of this problem. Because the boiler can take over when outdoor temperatures drop, the heat pump doesn’t have to run in the conditions where its efficiency suffers most. You can size the heat pump for average conditions rather than worst-case, which often means less disruption to existing radiators.
The efficiency savings are still meaningful. For a typical UK home, the heat pump handles heating duties perhaps 80% of hours over the year, with the boiler only running during cold snaps. Your gas consumption drops substantially even if it doesn’t disappear entirely, and the heat pump element runs at a coefficient of performance of 2.5 to 3.5 for most of the year.
The BUS Grant and Hybrid Systems
The Boiler Upgrade Scheme still applies to the heat pump component of a hybrid installation. That means £7,500 off a qualifying air source heat pump, even if you’re keeping your boiler. The grant was designed partly with hybrid systems in mind because policymakers recognised that a full heat pump replacement isn’t feasible for a large proportion of the UK housing stock.
To qualify, the heat pump must be installed by an MCS-certified installer, and there are requirements around EPC ratings. Your home generally needs an EPC of D or better, though some exceptions apply. An MCS installer will confirm eligibility before you commit.
The combined cost of a hybrid system varies widely, but a rough guide is £10,000 to £15,000 installed for the heat pump element plus controls, before the grant. After the £7,500 BUS grant, you’re looking at something in the range of £2,500 to £7,500 depending on the heat pump capacity and what other work is needed.
Which Manufacturers Make Hybrid Systems?
Worcester Bosch offers a hybrid kit that’s designed to work with their existing Greenstar boiler range. If you already have a compatible Worcester Bosch boiler, adding their heat pump component can be relatively straightforward because the controls are integrated. Vaillant has a similar approach with their aroTHERM heat pump combined with their ecoTEC boiler range.
Octopus Energy has been installing hybrid systems through their Heat Pump Plus service, and they’ve been fairly upfront that hybrids are the right answer for a significant portion of the homes they survey. That candour is refreshing compared to the approach of some installers who push full replacements regardless of the home’s characteristics.
Some systems use smart controllers that automatically switch between the heat pump and boiler based on outdoor temperature, energy prices, and grid carbon intensity. If you’re on a time-of-use tariff like Octopus Agile, the controller can optimise to run the heat pump when electricity is cheap and grid carbon is low, further reducing both cost and emissions.
Is a Hybrid Better Than a Full Heat Pump?
Not necessarily, and it depends on your specific situation. If your home is well insulated, your radiators are reasonably sized, and you’re planning to upgrade the distribution system anyway, a full heat pump replacement can achieve lower running costs in the long run because you’re not paying a gas standing charge. The running cost difference depends on gas and electricity prices, which change.
For homes with an EPC rating of D or below, lower-quality insulation, and standard-sized radiators, a hybrid often makes more practical sense. You get most of the carbon benefit, a significant reduction in gas consumption, and you avoid the risk of a heat pump that struggles on cold days.
To be blunt: any installer who tells you without a site survey whether you need a hybrid or a full replacement is guessing. The survey matters. A good installer will measure your heat loss, assess your radiators, look at your current gas consumption, and give you honest advice about which system will actually work for your home.
What to Ask an Installer
When you’re getting quotes, ask specifically whether they’re proposing a hybrid or full replacement and why. Ask what the expected coefficient of performance will be over the year for your home. Ask whether any radiator upgrades are included in the quote or whether they’ll be needed later. And ask whether the grant has already been factored into the price they’re showing you.
